OK, I will shortly install my Radeon 7500 graphics card into my DS10L.

Based on what I read, the only real "installation" I need to make is to
edit the DECW$PRIVATE_SERVER_SETUP.COM and update some symbols/logicals
to define the screen size and a few other options.

However, this begs the question: FredK had said that at the console
mode, the firmware should be able to interface with the graphics card in
VGA mode.

Does this mean that the card will physically switch to 640*480 screen
size in console mode, and once Xwindows starts, it will cause the
graphics card to swicth to 1280*1024 (or whatever I ask it) ?

In console mode, it uses a very basic driver. You don't get the full
1280*1024 or whatever you choose until Motif fires up.

In console mode, the screen speed is also somewhat slow; you want to
avoid full screen edits for example.

Except for early Alphas, there's a very simple VT100 emulation built in,
which can be useful when booting minimum (Do a SET TERM/VT100 from the
VMS prompt - SET TERM/INQUIRE won't work). But as I said, it is slow.

When testing your DECW$PRIVATE_SERVER_SETUP.COM, I'd strongly advise you
to have a telnet or ssh session into the Alpha from another system,
because you can easily end up with an unreadable console.

$ @sys$manager:decw$startup restart

is your friend here :-)
